§ 01 — What you get

Half a day on site. Written roadmap inside 72 hours.

A half-day on-site audit. Every operational system reviewed: the FSM platform, the after-hours call handling, the quoting workflow, the PM agreement renewal process, the review and reputation pipeline.

A written roadmap, delivered inside 72 hours, identifying where the business is leaking money and which two AI tools will recover the most in the shortest time.

Fig. 1 — Where the Money Leaks: Typical HVAC Service Workflow

Typical HVAC service workflow with three revenue leaks: missed call to lost job, no follow-up to cold quote, no PM offer to silent churn. Inbound Call Booking & Dispatch Service Visit Quote Issued Job Won LEAK 1 Missed call → lost job LEAK 2 No follow-up → cold quote LEAK 3 Expired PM → silent churn = revenue leak point
§ 02 — The five phases

Fixed sequence. Same structure for every engagement.

Fig. 2 — Audit Phases (Sequential, Fixed Order)

Five-phase audit: Discovery, Pain Point Inventory, Opportunity Scoring, Tool Matching, Roadmap Delivery. PHASE 01 Discovery On site, 60–90 min PHASE 02 Pain Point Inventory 5 categories scored PHASE 03 Opportunity Scoring Impact × Feas. × Speed PHASE 04 Tool Matching 1–3 tools per opp. PHASE 05 Roadmap Delivery Within 72 hours

AUDIT WEEK — ROADMAP DELIVERED ≤72 HRS — TWO TOOLS DEPLOYED IN 30 DAYS

§ 03 — What gets measured

Four metrics. Baseline to day-90.

Every pilot tracks the same four metrics, baseline to day-90. The before/after comparison is the core deliverable.

Metric How it is measured
Missed & unanswered calls Count of inbound calls that were not answered by a person, drawn from call log and answering-service records.
PM agreement renewal rate Preventive-maintenance agreements renewed vs. agreements eligible for renewal in the period.
Replacement quote close rate Replacement-system quotes issued vs. jobs won. Segmented by job type when volume allows.
Google reviews Total review count and average rating, pulled from the Google Business Profile.

Other metrics — average ticket, first-call completion, revenue per technician — added when relevant to the specific business.

§ 04 — Timeline

Ninety days. Structured. No open-ended retainer.

Days 1–7 Audit visit. Roadmap delivered.
Days 8–30 Top two AI tools deployed. Owner trained. Day-30 review call.
Days 31–60 Tools running. Day-60 review call. Adjustments made.
Days 61–90 Day-90 review meeting in person. Before/after numbers presented. Decision on whether to continue with ongoing advisory work.
§ 05 — Pricing

$1,950 fixed. Introductory rate through 2026.

$1,950
Fixed — Introductory 2026

No retainer at this stage. Implementation, training, and three review calls are included.

Tool subscription costs are paid by the business directly to the vendor — typically $100–$500 / month, frequently offset within the first month by recovered revenue.

If we both decide to continue past day 90, an ongoing advisory arrangement runs $400–$600 / month for quarterly reviews, ongoing email support, and an annual audit refresh.

§ 06 — The process guarantee

Narrow. Specific. In writing.

If the report is not delivered inside 72 hours, or the two AI tools are not deployed and measurable inside 90 days, the engagement ends and no further fee is owed.

Outcome guarantees on revenue lifts are not on offer — too many variables outside any consultant's control — but the process is something I will stand behind in writing.
